p38 diesel overheating problem

hi. can some one please help me before i pull all my hair out.
96 p38 diesel. within 5 mins of starting engine from cold the gauge tells me its overheating.
there is no error code, radiator has been changed, checked water pump, new thermostat and temp sensor. no water leaks. not losing coolant.

any ideas?

Any chance it is a bad sensor? Have you checked using a temp gun?

thanks. i have replaced temp thermostat and sensor with no change.
could it be the viscous fan????
any more ideas ?

If it is truly overheating, you say you checked the water pump... how did you check it?

Also have you check with a temp gun? When it says it is overheating, does antifreeze come out of the overflow?
